Overview
During an organization-wide effort to reduce costs in response to an economic downturn, TAB Bank sought opportunities to consolidate redundant tools and eliminate unnecessary expenses. The Marketing team had been using ClickUp for project management—an additional platform not utilized elsewhere in the organization. To align with broader company strategy and reduce software spend, I led the full migration of our Marketing projects into Jira and Confluence, which were already in use by other departments.
My Role
As AVP of Marketing, I owned the project end-to-end: identifying the opportunity, evaluating feasibility, collaborating with IT, designing the system architecture, migrating data, customizing Jira Service Management for our needs, and training the entire Marketing team to ensure a smooth and sustainable transition.
What I Did
- Coordinated with IT and systems administrators to understand existing Jira/Confluence structures and how Marketing could integrate without adding technical overhead.
- Exported, organized, and cleaned historical ClickUp data, ensuring that ongoing campaigns and content projects remained uninterrupted.
- Created a new Jira Service Management (JSM) project, with the aid of system administrators, including:
- A custom Creative Request intake form for internal stakeholders
- Automated ticket routing and assignment
- Defined workflows, fields, and permissions specific to Marketing needs
- Built internal documentation in Confluence—including onboarding guides, how-to articles, and SOPs for common request types.
- Trained 6 full-time Marketing team members, offering group demos, 1:1 walkthroughs, and ongoing support to encourage confidence and adoption.
Impact
- Eliminated a standalone ClickUp contract, reducing unnecessary software expense and aligning with company-wide platform consolidation goals.
- Completed the migration within 90 days, ahead of the annual renewal deadline—minimizing disruption and preserving institutional knowledge.
- Improved Marketing’s integration with IT, Compliance, and other Jira-using departments, streamlining request visibility and operational efficiency.
- Earned positive peer feedback for my role in training, documentation, and post-migration support.
